Equipping Franchise Leaders With a Consistent Approach to Performance and Development

For franchises, the customer experience is shaped by thousands of day-to-day interactions between managers and employees. While operating standards help create consistency, leadership practices often determine how effectively those standards are executed.

This success story explores how American Dairy Queen Corporation (ADQ), a global restaurant brand with more than 6,800 locations worldwide, partnered with The Center for Leadership Studies® to strengthen leadership capability across its franchise network. ADQ sought a practical approach that could support leadership development, reinforce service expectations and establish greater consistency in how performance conversations were conducted throughout the organization.

The Challenge

For many organizations, leadership development becomes increasingly complex as responsibilities are distributed across multiple locations, teams and levels of management. Consistency can be difficult to achieve when managers bring different experiences, leadership styles, and approaches to employee development.

ADQ was looking for a leadership framework that could provide a common foundation for coaching, performance management and employee development across its entire franchise system. The organization needed an approach that was straightforward enough to be adopted broadly while remaining flexible enough to address the realities of individual restaurant operations and varying levels of leadership experience.

Key challenges included:

  • Aligning the franchise system around a single leadership methodology
  • Supporting the organization’s internal service culture
  • Strengthening leadership capability among franchisees and restaurant managers
  • Providing contributors across both corporate and franchise operations with a consistent framework for coaching and guidance
  • Integrating leadership development into existing management training efforts

The Solution

ADQ selected the Situational Leadership® Model as the foundation for its leadership development strategy and integrated the model into its existing management training programs. Rather than creating a separate initiative, the organization incorporated the framework into how leaders learned, coached and developed others throughout the franchise system.

A critical part of the strategy involved certifying corporate business consultants, enabling them to reinforce a consistent approach as they worked with franchisees and restaurant managers. Learning activities were also adapted to reflect restaurant-specific situations, helping participants immediately connect the concepts to their daily responsibilities.

Key components of the solution included:

  • Situational Leadership® programs
  • Integration with ADQ’s internal management development programs
  • Custom learning activities that reflect restaurant-specific situations
  • Corporate business consultant certification

The Results

The initiative led to the adoption of Situational Leadership® as ADQ’s standard model for leadership development and its shared language for discussing performance. By establishing a consistent framework across the organization, business consultants, franchisees and managers were able to approach performance conversations and employee development with greater alignment and consistency.

The broad implementation of the program helped reinforce a common approach to coaching and leadership throughout the franchise system as well, supporting the organization’s ongoing commitment to service and operational excellence.
